Consulting for development, digital transformation and AI

We have built it ourselves.

For more than 25 years we have been building games, apps and digital products. Today we pass that experience on — as consulting that thinks along, builds along, and sometimes advises against.

Why Unikkorn

Consulting from people who can write the code themselves.

Most consultancies explain what ought to be done. We have done it — for over 25 years, first in game development, later in apps and digital products. We know the point at which a project tips over, because we have sat through it ourselves.

That does not mean we build everything in-house. Often our most useful contribution is to keep your team's back free, to put a technology decision into perspective, or to assess an external quote before you sign it.

We know the engine room

Architecture, pipelines, milestones, crunch. We talk to your developers as equals, not over their heads.

We build alongside you

Where it helps, we sit down and do the work: prototype, proof of concept, first version. Something that runs beats another concept paper.

We also say no

If your plan needs no AI, no new app and no consulting, we will tell you. It costs us work and saves you money.

Services

Five fields we are at home in.

Each one can be booked on its own. In practice they tend to overlap — an app question is often a process question, and an AI question is almost always a data question.

01

Game development & production

Our oldest field and the reason we can do the rest. We guide studios, publishers and investors through productions — from the first idea to live operation.

  • Production reviews: scope, milestones, pipeline
  • Technical feasibility and due diligence
  • Team building and interim production
  • Funding applications and publisher material
  • Live ops, updates and content planning
02

App development

From the idea to an application people actually use. We advise on concept and architecture — and build the prototype the idea has to prove itself on, if you want us to.

  • Concept, user flow and feature scope
  • Technology choice: native, web or hybrid
  • Prototypes you can put in front of users
  • Support for existing teams and vendors
  • Review of external quotes before you sign
03

Digital transformation

Digital projects rarely fail because of the software. They fail because nobody knew the process the software was meant to reflect. So we start with the process.

  • Map how work actually gets done
  • Select and introduce the right systems
  • Sort out interfaces and data flows
  • Roadmaps in stages instead of one big project
  • Bring the team along rather than run them over
04

AI & local AI

We help companies use AI where it genuinely takes work off their hands — and leave it alone where it only creates more. Entirely on your own premises if you prefer.

  • An honest read: is AI worth it for this case?
  • Local models on your own hardware
  • Knowledge, documents and support without the cloud
  • Data protection and works council from day one
  • Training, so your team runs it themselves
05

M&A - Support through a company sale

This is not borrowed experience: Kirk Lenke founded NUKKLEAR in 2011, grew the Hannover studio to over 50 people and sold it in 2023 to the listed Swedish Jumpgate group — then stayed on to run it. So we know the months in which a data room takes shape alongside the day job, the questions a buyer only asks in the third meeting, and the moment a valuation turns into a negotiation.

A sale needs more than one opinion. Tax, law and valuation come in from a network of specialists we have worked with for years, several of them since that sale. You then do not coordinate five providers side by side — you have one contact who holds the threads together.

  • Preparation: the figures, the data room, the equity story
  • Buyer approach, from longlist to shortlist
  • Technical due diligence — on either side of the table
  • Understanding the valuation logic before negotiating
  • Tax, legal and valuation from the network
  • After signing: integrating teams and technology
Focus

AI that never leaves your building.

Many companies want to use AI but are not allowed to put their data in a cloud: engineering drawings, personnel files, contracts, customer records. The usual answer to that is a project that never starts.

There is another one. Modern open models run on hardware that sits in your own server room. No data leaving the building, no per-seat licence, no dependency on a vendor who changes prices tomorrow. We check whether that holds up for your case, and set it up.

  • Make technical documentation searchable and answerable
  • Pre-assess quotes, tenders and contracts
  • Sort and pre-draft support and service requests
  • Summarise minutes, reports and meetings
  • Support development teams with code reviews and tests
Cloud Your server room Model Your data stays here Your team asks None of this leaves the building.
Approach

Four steps, short paths.

No project plan spanning twelve months. We show you something tangible early and decide together whether it goes further.

STEP 01

Listen

A day or two on site, not four weeks of questionnaires. We want to see how the work is done — not how it is documented.

STEP 02

Assess

What is the actual problem, and what is only a symptom? The result is a recommendation with effort, risk and an honest alternative.

STEP 03

Build

Prototype, pilot or first stage — something that runs and that your team can get their hands on before the real budget moves.

STEP 04

Hand over

Documentation, training, access. Your people should be able to run it without us. We stay as long as needed and as briefly as possible.

Unikkorn World

We do not only advise. We make our own things.

Two areas run independently of the consulting work — and keep us in the practice we would otherwise only talk about.

Games publishing

Unikkorn Publishing

Our publishing label takes development teams to the place where their game meets its players: release, platforms, marketing and the whole invisible part behind it.

For our consulting work this is more than a side business. Anyone who publishes themselves knows what a publisher actually wants to see — and what is in a contract before it gets signed.

Content creation

— Golf, told rather than taught

In golf we produce our own content: video and social formats that show the sport as it really is — with people, bad shots and good stories instead of glossy swing correction.

For clubs, brands and event organisers that means we know production, reach and community from our own experience, not from an agency's slide deck.

Still to addFormat name, channels, reach and a sample video.

About us

Small enough that you always speak to the same people.

Unikkorn is not a pyramid where you meet the partner in the pitch and never again. Whoever advises you here also works on the project.

For specialist work we bring in people from our international network: developers, game designers, AI specialists, production people. Based in Hannover, grown up in the games industry.

“The best technology decision is often the one you do not make.”A working principle, learned from more than one expensive project

Kirk Lenke

Managing Director · Consulting, Development & AI

More than 25 years in game development, today in apps, digital transformation and AI. Accompanies companies from the first question to the handed-over solution. Focus: processes nobody can quite explain any more — and AI projects that are meant to stay in-house.

Common questions

What you probably want to know.

What does a first conversation cost?

Nothing. A first call takes about 30 minutes and ends with a clear answer: whether we can help, what a possible scope would look like — and if we are the wrong people, who would fit better.

We are not a games company. Does this still apply?

Yes, and that is in fact the more common case. Game development is software development under unusually hard conditions: many disciplines, shifting requirements, a fixed date. Anyone who has worked on that for 25 years does not struggle with a mid-sized company's digital project.

What hardware does local AI need?

Less than most people assume. For document search, summaries and draft support replies, a single server with a well-chosen graphics card is often enough. It only gets demanding with many concurrent users or very large models. We work that out beforehand rather than selling you hardware.

Do you handle the implementation as well?

Partly. Prototypes, pilots and first stages we build ourselves. For larger rollouts we assemble a team from our network or work alongside your existing vendor. What we do not do is set ourselves up as a permanent dependency.

How long does something like this take?

An assessment with a recommendation: two to four weeks. A prototype or AI pilot: four to ten weeks. A production review for a studio: two to four weeks. Either way you will see a meaningful interim result well before the end.

Who owns the result?

You do. Code, models, configuration and documentation transfer to you with the agreed rights. With local AI that is particularly clear: the system runs on your premises, with your data, and keeps working even when we are no longer involved.

Contact

Tell us what is not working right now.

Two or three sentences are enough to start. We reply within one working day and tell you honestly whether we are the right people.

Required. We use your details solely to handle this enquiry — how we handle data.
